Here's another question: &quot;What was my dad's objective for saying this?&quot; As an adult, I can posit a few theories as to his motives. Perhaps, he wanted me to ponder the theological implications of the statement and apply any subsequent epiphanies in my life. He may have been trying to instill in me value for obedience to authority. Or, he may have simply been frustrated with my incessant questioning of why to everything he said and wanted to shut me up. The truth is likely a combination of these things. All these years later I am endeavoring to convince you of the value of asking &quot;Why?&quot; to everything. I want it to become a second nature, habitual, and instinctual to you, at least in the context of business. In business, the question &quot;Why?&quot; was born of a desire to improve. Let's define improvement as becoming more efficient, more effective, or any combination thereof, insofar as efficiency does not impede effectiveness (the two can be competing values). Improve your business by asking &quot;Why?&quot; repeatedly.</span></p><p><span style="font-size:12pt;"><br></span></p><ul><li><p><span style="font-size:12pt;">Why are you doing that?</span></p></li><li><p><span style="font-size:12pt;">Why do we do this?</span></p></li><li><p><span style="font-size:12pt;">Why are we meeting?</span></p></li><li><p><span style="font-size:12pt;">Why does this process follow that particular flow?</span></p></li><li><p><span style="font-size:12pt;">Why does this policy exist?</span></p></li><li><p><span style="font-size:12pt;">Why is she the best fit for this role?</span></p></li><li><p><span style="font-size:12pt;">Why is that department responsible for this task?</span></p></li></ul><div><span style="font-size:16px;"><br></span></div><div><span style="font-size:16px;">You get the idea.</span></div><div><span style="font-size:16px;"><br></span></div><p><span style="font-size:12pt;">Out of respect for my dad, perhaps I should reframe the questions to &quot;What?&quot; The real root of all of these questions is &quot;What is the objective?&quot; And, this is the most important question of all in guiding all your business strategy and activity.&nbsp;</span></p><p><span style="font-size:12pt;"><br></span></p><p><span style="font-size:12pt;">As one of his famous seven habits of highly effective people, Dr. Stephen Covey demonstrated the value of beginning with the end in mind. This is analogous to clearly defining a destination before planning the most efficient route. It is critical that you clarify the objective of any process, policy, meeting, communication, or decision to all stakeholders from the outset. Without a clearly defined objective (a destination), you will invariably end up making little progress, spinning your wheels, going in circles - pick your preferred euphemism; it all amounts to wasting your time.</span></p><p><br></p></div>

What is your objective?&quot; I usually have to repeat myself several times as they are caught off-guard and unprepared to give a thoughtful answer. Often, instead of explaining their objective, they revert to reexplaining the original point from a different angle. They seem to interpret my question as &quot;I don't understand&nbsp;</span><span style="font-size:12pt;font-style:italic;">what</span><span style="font-size:12pt;">&nbsp;you are saying.&quot;, as opposed to &quot;I don't understand&nbsp;</span><span style="font-size:12pt;font-style:italic;">why</span><span style="font-size:12pt;">&nbsp;you are telling me this.&quot; In an effort to coach them, I patiently persist without emotion and reask, &quot;What is your objective for telling me this? What is it you hope will come out of this conversation?&quot;&nbsp;</span><span style="font-size:12pt;font-style:italic;">My</span><span style="font-size:12pt;">&nbsp;objective for this practice is to teach them to consider&nbsp;</span><span style="font-size:12pt;font-style:italic;">their</span><span style="font-size:12pt;">&nbsp;objectives for everything. It is critical to success. If they are really stuck, I'll give them possible objectives they may have, even if only subconsciously, for sharing the information. Sometimes they are seeking advice on a problem they are having difficulty solving. Other times, they are seeking affirmation or approval. Or, they may be keeping me in the loop. And, they may be merely venting frustration. The key is that we both clearly understand their motives and the objective at hand. If they merely want to vent and I begin suggesting possible solutions to their problem, it can further aggravate the situation. Conversely, if they are hoping for assistance and I assume they are just keeping me in the loop, I am unlikely to offer much valuable advice.&nbsp;</span></p><p><span style="font-size:12pt;"><br></span></p><p><span style="font-size:12pt;">Furthermore, it is important to consider there are times when we mutually ascertain that their objectives lack merit altogether and the whole topic should be quashed. Many managers pride themselves so much on their problem-solving capabilities that they intuitively come up with suggestions for those who seek advice even when the objective of the original challenge being communicated fails to align with the overall objectives of the business. For example, a member of my team presented me with a problem in which she was struggling to get a software application to precisely record scheduling information and integrate the data with a performance evaluation tool she was using. I instinctively began to consider and suggest possible technical solutions to the problem before stopping to ask what her underlying objective was. It took several iterations of the question to get to the real root of her objective. Only then was I able to ascertain that she thought the particular performance metric in question was important to me. When we discussed how the metric may, in fact, be counterproductive to a more foundational business objective, we decided she need not pursue the specific software challenge whatsoever. In this example, there were multiple members of my team working to solve a problem that wasn't really a problem. How wasteful! This is not insignificant and it is far more common than you probably realize.</span></p><p><span style="font-size:12pt;"><br></span></p><p><span style="font-size:12pt;">Another common characteristic of business operations is to continue to follow particular processes with particular people in perpetuity without questioning why. It may very well be that certain processes are so well-designed and fleshed out that they should not be tampered with. Certain people may be indefinitely qualified and outstanding performers. However, we exist in rapidly changing times in which technology advancements, consumer preferences, and markets behavior is difficult to predict. We need to keep our finger on the pulse through meaningful measurements, analysis, and reevaluation of our processes, people, and resulting value proposition. Consistently take the time to perform evaluations of your processes and people with a critical eye. You guessed it; such evaluations need to begin with clarifying objectives.</span></p><p><span style="font-size:12pt;"><br></span></p><p><span style="font-size:12pt;">So much waste, which is the antithesis to efficiency and intrinsically diminishes value, is inherent within business due solely to a lack of clarity regarding worthy objectives. For this reason, you need to create a culture in which your team habitually defines objectives at the beginning of all meetings, documents, processes, and decisions. Begin creating this culture by stopping to ask &quot;Why?&quot; whenever anything is initiated in the absence of clarity regarding its objective. If someone launches a meeting without stating the objective, stop and ask &quot;Why are we meeting? What is the objective of this meeting?&quot; Then, throughout and once again at the end of the meeting, determine whether the objective is being met. People will catch on. Design templates for use with meetings and documents that have a spot for entering the objectives, as well as a box to check confirming the accomplishment of objectives at the conclusion.</span></p><p><span style="font-size:12pt;"><br></span></p><p><span style="color:inherit;"></span></p><p><span><span style="font-size:12pt;">Instilling an objective-focused culture throughout your company will pay immeasurable dividends. Though the habits will take awhile to form, the results will become apparent almost immediately each time to pause to ask, &quot;Why are we doing this?&quot; If you choose to proceed in business without forming this new habit, it begs the question&nbsp;&quot;Why are you doing that!?&quot; Just give it a try. Why the hell not?</span></span></p></div>

Reciprocity is fine for those who accept mediocrity. But, those wishing to have the best results in life need to apply leverage to everything.</span></p><p style="text-align:left;"><span>&nbsp;</span></p><p style="text-align:left;"><span style="font-size:12pt;">I intentionally avoided looking up official definitions of &quot;leverage&quot; so that I might instead rely solely on my interpretation of the concept. Leverage is an act of multiplying or increasing the return on any resource investment through the application of a specific condition. Using my definition, you can practically think of leverage and increased ROI&nbsp;</span><span style="color:inherit;font-size:16px;">synonymously</span><span style="font-size:12pt;">. Everyone wants the maximum return on his investment. So, why would anyone be content with merely getting out what he put in?&nbsp;That's not good enough. By their very nature, investments are intended to be productive. Productive investments create value and wealth for both the investor and the general market. It is not a zero-sum game. In His parable of the talents</span><span style="font-size:8pt;vertical-align:super;"><a href="https://en.wikipedia.org/wiki/Parable_of_the_talents_or_minas" title="1" target="_blank">1</a></span><span style="font-size:12pt;">, Jesus spoke at once of both the virtue of multiplying a base resource and the perniciousness of failing to attempt the same. Evidently, we are&nbsp;</span><span style="font-size:12pt;font-style:italic;">expected</span><span style="font-size:12pt;"> to leverage those resources we possess. Also, the parable illustrates that leverage is neither automatic nor passive; rather, it requires effort. The question becomes, &quot;What are the best ways to leverage my resources?&quot; Managers and business owners should reflect on this often.</span></p><p style="text-align:left;"><span>&nbsp;</span></p><p style="text-align:left;"><span style="font-size:12pt;font-weight:700;">Metrics Matter</span></p><p style="text-align:left;"><span style="font-size:12pt;">The best methods for leverage will vary from one organization to another. Identifying the greatest leverage opportunities within a specific organization requires careful evaluation.&nbsp;Clearly, those seeking to maximize the return on investment of resources must quantify, measure, and analyze resources and return yields. Yet, it is prevalent for businesses to lack meaningful data regarding the utilization of their resources and associated returns. To make the case that the value of leveraging is not as obvious as you might perceive, let's consider management of an organization's&nbsp;arguably most costly and valuable resource: people.</span></p><p style="text-align:left;"><span style="font-size:12pt;">&nbsp;</span></p><p style="text-align:left;"><span style="font-size:12pt;">The primary role of Human Resources Management (HRM) is to leverage people. Therefore, Human Resources (HR) personnel should recruit those with the highest leverage potential and create conditions favorable to producing as much leverage as possible. Obviously, HR needs to work to remove obstacles to those conditions also. In doing so, HRM will serve to generate the highest rates of return on investments in human capital possible.</span></p><p style="text-align:left;"><span style="font-size:12pt;">Leverage applied to people produces returns commensurate to the value (i.e. inherent resources possessed) of those being leveraged. Higher returns are yielded from those who possess greater motivation, experience, knowledge, expertise, work ethic, intelligence, skills, talent, creativity, influence, credibility, and strength, depending on the relevance of these assets regarding the associated activity. Therefore, when seeking to leverage people, management needs to consider which assets will most impact the activity in which the organization's people will engage. Context determines how heavily correlated inherent assets and actual value are. For instance, a doctorate in astronautical engineering may be an impressive asset possessed by a prospective team member. Yet, in the context of a position in which his primary responsibility is to sell shoes, the value diminishes greatly versus what it would otherwise be as an employee of SpaceX or Blue Origin.</span></p><p style="text-align:left;"><span style="font-size:12pt;">&nbsp;</span></p><p style="text-align:left;"><span style="font-size:12pt;">All these considerations point to the question, &quot;How are you quantifying the return on the investment you continually make in people?&quot; The engagement, productivity, and value produced by each member of the team must be measured, tracked, and reported to management and individuals. Frequent and consistent performance evaluation, coaching, and justified commendation using well-formulated report cards (aka performance appraisal KRAs</span><span style="font-size:8pt;vertical-align:super;"><a href="https://en.wikipedia.org/wiki/Critical_success_factor#Key_Success_Area_(KRAs)" title="2" target="_blank">2</a></span><span style="font-size:12pt;">) is the best way to leverage those human resources employed within a business. Similarly, analytics of relevant performance metrics for all other resources is necessary to improve the odds of meaningful leverage.&nbsp;</span></p><p style="text-align:left;"><span style="font-size:12pt;"><br></span></p><p style="text-align:left;"><span style="color:inherit;"><span style="font-size:12pt;">Since a business' viability and sustainability is fused with its unique value proposition, it is important to remember that&nbsp;leverage is a value-creating mechanism. Indeed, those companies that best leverage their resources will gain competitive advantage over those that no not. This is because the subsequent increased return through leveraging resources enables businesses to improve efficiency and cut costs. The result should invariably translate into a better customer experience, higher quality products and services, reduction of prices, and/or more convenience.</span></span><br></p><p style="text-align:left;"><span style="color:inherit;"><span style="font-size:12pt;"><br></span></span></p></div>

And, leverage strategies can be combined to have synergistic effects, powerfully compounding the return on investment.</span></p><p><span>&nbsp;</span></p><p><span style="font-size:12pt;font-weight:700;">Who Says That There's Only 24 Hours in a Day?</span></p><p><span style="font-size:12pt;">Let's look at an example of how to use multiple strategies to leverage a resource which we are told is finite:&nbsp;</span><span style="font-size:12pt;font-weight:700;">time</span><span style="font-size:12pt;">. Management of Acme Widgets clearly understands the value of training its people. And, it wants to maximize the return on its investment of time spent on training.</span></p><p><span style="font-size:12pt;"><br></span></p><p><span style="font-size:12pt;font-weight:700;">Cooperation:</span><span style="font-size:12pt;"> Various members of the management team agree to cover for one another and share the responsibility for training depending on the demands on&nbsp;their individual schedules.</span></p><p><span style="font-size:12pt;font-weight:700;">Decentralize</span><span style="font-size:12pt;">: In due course, management can delegate some of the training to other team members who have mastered the material and are eager to assist in team development, in effect indefinitely multiplying its number of trainers and affording management the periodic freedom to work on other improvement initiatives.</span></p><p><span style="font-size:12pt;font-weight:700;">Learning</span><span style="font-size:12pt;">: Each manager took some additional time to learn the most effective means of training in order to ensure little time was wasted during training session.</span></p><p><span style="font-size:12pt;font-weight:700;">Organizing</span><span style="font-size:12pt;">: Management organizes subject material into a structured and highly-repeatable slide deck.</span></p><p><span style="font-size:12pt;font-weight:700;">Practicing</span><span style="font-size:12pt;">: Over time, management has been able to reduce unproductive interruptions, humming and hawing, and less relevant exercises from its training. Training sessions and delivery of the material is becoming very efficient with practice.</span></p><p><span style="font-size:12pt;font-weight:700;">Prayer</span><span style="font-size:12pt;">: Whether attributed to the Holy Spirit</span><a href="https://en.wikipedia.org/wiki/Holy_Spirit_in_Christianity#Fruit_and_Gifts_of_the_Spirit"><span style="font-size:8pt;vertical-align:super;">3</span></a><span style="font-size:12pt;"> or the associated calming, meditative mental state, managers notice they are more effective when they take a moment of silence before beginning training sessions.</span></p><p><span style="font-size:12pt;font-weight:700;">Sharing</span><span style="font-size:12pt;">: By doubling the number of pupils in a training session, management may double the return on its investment of time spent training.</span></p><p><span style="font-size:12pt;font-weight:700;">Sleep</span><span style="font-size:12pt;">: As believers in the latest research on the importance of quality sleep, management has prioritized it and, consequently, has become much more effective in its communication and training.</span></p><p><span style="font-size:12pt;font-weight:700;">Technology Application</span><span style="font-size:12pt;">: Management records and archives its training sessions in the cloud to be used with incoming team members and as reference materials that everyone can use when necessary. Soon, it will use a comprehensive training app to track participation, generate transcripts, suggest necessary remediation, and provide valuable analytics that correlate training with job performance. Eventually, management may create fully digital, self-paced training modules and take advantage of workflow automation to assist in the entire training management strategy.</span></p><p><span>&nbsp;</span></p><p><span style="font-size:12pt;font-weight:700;">What's the Catch?</span></p><p><span style="font-size:12pt;">Just as mechanical levers have limitations, it is wise to consider the extent to which other forms of leverage can be beneficial. The law of diminishing returns seems to apply to leveraging any resource for increased return on investment. Using the previous example, it may be noted that training effectiveness can have an inverse relationship with an increase in the number of pupils. When unsure of the specific conditions that diminish the returns on leverage, simply track the returns on investment of leveraged resources and react to unfavorable results. It may be necessary to experiment and analyse changing specific, isolated variables while attempting to ascertain the best leverage formula and dose. This is only practical when the upside potential is substantial. In the big picture and over the long haul, most leverage opportunities are likely to be worth the effort.</span></p><p><span style="font-size:12pt;">Lastly, bear in mind that the conditions that created the original leverage opportunity are subject to change. For example, leveraging financial capital only increases the return on investment when the returns earned exceed the interest paid on borrowed capital or the cost of opportunity for the capital to be otherwise invested. This will necessitate changing leverage strategies and resource allocation along with market fluctuations and opportunities.</span></p><p><span>&nbsp;</span></p><p><span style="color:inherit;"><span style="font-size:12pt;">A scarcity-mentality is antithetical for business success. Eschew any propoganda that suggests a limited or fixed size to the proverbial pie.&nbsp;The world is teeming with opportunities and all resources exist in abundance. The fairy tale lives depicted in social media posts propagate and exacerbate the problem. Yet, its roots extend back far before the existence of the Internet. People have probably been hiding defects since prehistoric times when Yorg used a little Paleolithic soot from the fire to cover up one of his zits. However, human nature notwithstanding, the tendency to resent and&nbsp;eschew our weaknesses is detrimental to our success and an obstacle to happiness.</span></p><p><span>&nbsp;</span></p><p><span style="font-size:12pt;">There is no small measure of subjectivity involved in assessing strengths and weaknesses. It all comes down to definitions. Our family, peers, and mass media perpetually bombard us with positive and negative feedback that defines that which is worthy of commendation or criticism. Not surprisingly, individuals appear to internalize such definitions with repeated exposure. It is imperative to learn to take things with a grain of salt;&nbsp;accept neither the praise nor condemnation as summarily justified. We may well be undeserving of much credit for those things for which we receive the most positive reinforcement and even have greater culpability for those things for which we are critiqued, or vice versa. Context is the key. An individual's physical attributes, intelligence, or propensity for athletics, for example, may be largely due to genetics, over which he has no control (epigenetics</span><a href="https://www.whatisepigenetics.com/what-is-epigenetics/"><span style="font-size:8pt;vertical-align:super;">1</span></a><span style="font-size:12pt;"> is another matter entirely). Conversely, his lack of success may be largely tied to specific choices he made and have little to do with those disadvantages, however valid, with which he's had to contend throughout life, such as a dysfunctional family, few financial resources, and bad luck. Moreover, it is often unclear as to whether weaknesses we identify are significant enough to warrant attention or should just be shrugged off.</span></p><p><span>&nbsp;</span></p><p><span style="font-size:12pt;">Since we are all imperfect and have a variety of strengths and weaknesses, we should accept some things as innate constituents of what makes us the wonderful and unique individuals we are. One man's&nbsp;mar is another's prized asset. The world is a marvelous place due to this very diversity. Most people subconsciously leverage their strengths to assist in getting what they want throughout their lives. Maximum yield, however, may require more analysis. With this in mind, it is behooving to spend some time in introspection to assess and document our strengths and weaknesses, as the exercise can serve as a meaningful launching point for planning success strategies. When doing so, it is imperative that distinctions be made between those shortcomings that are outside of our control and impractical or impossible to correct and those which exist as the result of our choices.&nbsp;</span></p><p><span>&nbsp;</span></p><p><span style="font-size:12pt;font-weight:700;">Exercise</span><span style="font-size:12pt;">:</span></p><p><span style="font-size:12pt;">Create a table with&nbsp;four column headings (Strengths, Weaknesses, Innate/By Choice, and&nbsp;Significant/Insignificant) into which,&nbsp;following some introspection and brainstorming, you can enter and classify your perceptions of those major characteristics that describe you. Conditionally format the rows to highlight those characteristics which are classified as both &quot;By Choice&quot; and &quot;Significant&quot;. These, alongside the Significant Strengths, are the areas where you will want to focus your attention, apply some effort toward improvement, and maximally leverage. You can ignore the other Weaknesses, since they are beyond your control and/or insignificant. First, it is imperative to define the terms.</span></p><p><span>&nbsp;</span></p><p><span style="font-size:12pt;font-weight:700;">Definitions</span><span style="font-size:12pt;">:</span></p><p><span style="font-size:12pt;font-weight:700;">Strength</span><span style="font-size:12pt;"> - A characteristic I possess to a disproportionately high degree relative to others that generally produces desirable outcomes and returns (e.g. humor and wit). Or, a characteristic I possess to a disproportionately low degree relative to others that generally produces undesirable outcomes and returns (e.g. temper).</span></p><p><span style="font-size:12pt;font-weight:700;">Weakness</span><span style="font-size:12pt;"> - A characteristic I possess to a disproportionately low degree relative to others that generally produces&nbsp;desirable outcomes and returns (e.g. humor and wit). Or, a characteristic I possess to a disproportionately high degree relative to others that generally produces undesirable outcomes and returns (e.g. temper).</span></p><p><span style="font-size:12pt;font-weight:700;">Innate</span><span style="font-size:12pt;"> - Characteristic with which I was born or was acquired by means outside of my control.</span></p><p><span style="font-size:12pt;font-weight:700;">By Choice</span><span style="font-size:12pt;"> - Characteristic developed or acquired as a consequence of my decisions, behavior, and habits, or lack thereof.</span></p><p><span style="font-size:12pt;font-weight:700;">Significant</span><span style="font-size:12pt;"> - Characteristic that is universally correlated with being a good person or increasing an individual's odds of achieving success or happiness.</span></p><p><span style="color:inherit;"><span style="font-size:12pt;font-weight:700;">Insignificant</span><span style="font-size:12pt;"> - Characteristic that is not universally correlated with being a good person or increasing an individual's odds of achieving success or happiness.</span></span><br></p></div>

Yet, I know it is merely a choice; I can choose to be someone who enjoys reading and derives all its associated benefits. It takes time and effort. The question is whether the&nbsp;</span><span style="font-size:12pt;"><a href="https://www.bickertmanagement.com/blogs/post/you-only-get-out-of-life-what-you-put-in-not-good-enough" title="investment of those resources is worth the return" target="_blank">investment of those resources is worth the return</a></span><span style="font-size:12pt;"><a href="https://www.bickertmanagement.com/blogs/post/you-only-get-out-of-life-what-you-put-in-not-good-enough" title="investment of those resources is worth the return.">.</a> If the introspective assessment leads to the conclusion that this is a Significant Weakness By Choice, I should work to eliminate it.</span></p><p><span>&nbsp;</span></p><p><span style="font-size:12pt;">When grappling with the dilemma as whether to focus on improving a perceived weakness or leveraging an inherent strength, it is helpful to thoroughly evaluate the&nbsp;</span><span style="font-size:12pt;"><a href="https://www.bickertmanagement.com/blogs/post/not-what-i-thought-it-would-be" title="validity of the perception" target="_blank">validity of the perception</a></span><span style="font-size:12pt;"> as well as the consequence of the weakness. Additionally, it is useful to seek input from a variety of trustworthy sources. By way of extreme example to amplify the point, someone suffering from pathological body dysmorphic disorder has a completely opposing and invalid perception of his imperfection when compared with that of his diagnosing physician (i.e. his body versus his psychological disease). Therefore, any attempts to correct the problem in the absence of clarity provided by alternative and, preferably, expert opinions will only make things worse.</span></p><p><span>&nbsp;</span></p><p><span style="font-size:12pt;">It is also worth pointing out that many of those innate characteristics that we perceive as weaknesses or flaws can, in fact, be very endearing to those around us. People often appreciate our glitches and are attracted to the authenticity of those that are not afraid to show who they really are. It is comforting to know that we are not alone in our imperfections, while off-putting to witness those who feign immaculate existences. Bear in mind that strengths can manifest as weaknesses and vice versa based on the situation. Someone's ordinarily beneficent sense of humor and sharp wit may be injurious when used unrestrained in the sombre setting of a funeral or crisis. Or, one's introverted nature may prove a blessing during times when what is needed most is someone just to listen and say nothing.&nbsp;</span></p><p><span>&nbsp;</span></p><p><span style="color:inherit;"><span style="font-size:12pt;">Lastly, the underlying principles discussed herein can be applied&nbsp;at scale to a business. Scilicet, businesses, too, have strengths and weaknesses that should be identified and leveraged or mitigated, respectively. Business owners should be careful not to conflate their strengths with those of their business. Depending on how a business is managed, its core competencies may not align with those of its owners. It is wise to align individual's strengths with responsibilities within a company. Therefore, the aforesaid introspective&nbsp;exercise and documenting of a business' strengths and weaknesses, along with classification of whether these are innate or by choice and significant or insignificant should be conducted and analyzed. Unlike with individual's idiosyncrasies, customers do not find recurring business flaws very endearing or even tolerable. Reorganize or introduce additional resources as necessary to ensure all organizational weaknesses are mitigated before allowing them to impact the unique value proposition adversely. But, be sure only to do so within a culture that celebrates and leverages strengths. Never allow focus on improvement of weaknesses to dominate management's energy such that insufficient attention is given to those strengths which are primary competitive advantages and which could produce far greater results given the right leverage and nurturing strategy. A balanced dose of common sense and&nbsp;perspective is necessary in determining where resources are better allocated toward leveraging strengths or mitigating weaknesses. It is simply a matter of which produces better returns on investment. Most often, it will be focusing on leveraging strengths, especially when the weaknesses are not deal-breakers.
